OKR Types

Committed

Must reach 100%. Non-negotiable — essential to operations.

Aspirational

70% = success. Designed to stretch you further than you'd otherwise go.

Learning

Outcome is a decision, not a score. Success means you got a clear answer.

Key Result Tests

A strong Key Result passes all three:

  • Specific & time-bound — no ambiguity about what or when
  • Aggressive yet realistic — not too easy, not impossible
  • Measurable & verifiable — anyone on the team can score it at end of cycle

Grading

Green — 70–100% aspirational · 100% committed
Yellow — 40–69% · progress, but short of target
Red — 0–39% · significant gap, review what happened

Committed OKRs: 100% or it's a conversation — colour is secondary.

Sample — How It Works

Real Northlight examples. Use them to understand structure before completing your own below.

Committed Owner: Elizabeth Lemoine

Objective

Deliver reliably on every active client engagement this quarter.

# Key Result Grade
1 Complete all agreed deliverables for current client engagements by contracted deadlines — 100%.
2 Conduct a structured mid-quarter check-in with each active client.
3 Invoice within five business days of each deliverable milestone.
Expectation Must reach 100%. Anything less is a conversation about what went wrong.
Aspirational Owner: Elizabeth Lemoine

Objective

Make bynorthlight.ca a go-to resource for Canadian founders navigating strategy and operations.

# Key Result Grade
1 Publish six long-form posts that each earn at least one backlink from an external source.
2 Grow organic search traffic by 40% quarter-over-quarter.
3 Receive 10 direct referrals to bynorthlight.ca from other Canadian business resources.
Expectation 70% or above is a success. If we hit 100%, we set the bar too low.
Learning Owner: Elizabeth Lemoine

Objective

Determine whether a packaged AI governance workshop is worth developing for small business clients.

# Key Result Grade
1 Pilot the concept with two clients by end of Q3, with structured feedback collected from each.
2 Document findings on pricing, format, duration, and buyer motivation.
3 Make a go / no-go decision on formal development by the end of the quarter.
Expectation Success means we have a clear answer — yes, no, or not yet and why. The outcome is the decision itself.
